Raw Material Purchasing Lead Time Reduction for Reducing Inventory Cost

Abstract

The objective of this study was to reduce the raw material purchasing lead time. Due to the case study company was impacted by often late receive raw materials, especially imported raw materials that has long and high variability purchasing lead time. The company had decided to increase safety stock level to prevent raw material shortage, which caused high inventory cost and storage area. After researched, found the most variable part is company internal approval process. The approval process effected 82.4% late behind standard procedure. Main reason is complicated working steps, lack of information sharing and linkage between department. Therefore, ECRS and management information systems; i.e. Microsoft Power BI program were applied to simplify working activities and share important information. As a result, the purchasing lead time of raw materials was decreased by 7.04 days from original lead time, raw materials storage area was decreased by 34.8 m2, and inventory cost was decreased by 3,440,004.04 Baht.

งานวิจัยนี้มีวัตถุประสงค์เพื่อลดระยะเวลาในการสั่งซื้อวัตถุดิบ เนื่องจากบริษัทกรณีศึกษาประสบกับปัญหาการได้รับวัตถุดิบล่าช้ากว่ากำหนดบ่อยครั้ง โดยเฉพาะอย่างยิ่งกับวัตถุดิบเคมีที่มีความจำเป็นต้องสั่งซื้อมาจากผู้ขายในต่างประเทศ ซึ่งจะทำให้มีระยะเวลาการสั่งซื้อนานและมีความแปรปรวนสูง บริษัทจึงเพิ่มปริมาณวัตถุดิบคงคลังให้สูงขึ้นเพื่อป้องกันการขาดแคลน ส่งผลให้มีต้นทุนวัตถุดิบคงคลังสูงขึ้นและพื้นที่จัดเก็บที่ไม่เพียงพอ จากการศึกษาการทำงานเบื้องต้นพบว่าขั้นตอนการขออนุมัติคำสั่งซื้อภายในองค์กรมีระยะเวลาการดำเนินงานที่มีความแปรปรวนสูงกว่าขั้นตอนอื่น โดยสาเหตุเกิดจากขั้นตอนการทำงานที่มีความยุ่งยากในการติดตามคำสั่งซื้อ ทำให้เกิดความไม่ต่อเนื่องในการประสานงานและขาดการแบ่งปันข้อมูลระหว่างแผนกจึงเกิดการผิดพลาดอยู่บ่อยครั้ง งานวิจัยนี้จึงปรับปรุงการทำงานโดยนำหลักการ ECRS และการบริหารจัดการการสื่อสารข้อมูลโดยโปรแกรมไมโครซอฟท์ พาวเวอร์ บีไอ มาใช้ในการติดตามคำสั่งซื้อและการแบ่งปันข้อมูล เพื่อให้สามารถปฏิบัติงานได้สะดวกและรวดเร็วยิ่งขึ้น และจากการเก็บข้อมูลหลังการปรับปรุงพบว่าสามารถลดระยะเวลาการสั่งซื้อวัตถุดิบเฉลี่ยลงได้ 7.04 วัน ลดพื้นที่การจัดเก็บลงได้ 34.8 ตารางเมตร และลดต้นทุนวัตถุดิบคงคลังได้ 3,440,004 บาท
